Your AI strategy is answering the wrong question.

Most commercial leaders ask how marketing, sales and customer experience should each use AI. The campaigns get faster, the reports get sharper, the replies come quicker. The organisation stays exactly the same. The ones pulling ahead are not buying better tools. They are restructuring around a collapse in coordination cost.

That is the shift. AI is not making your commercial functions faster. It is dissolving the lines between them. Product, marketing, sales and customer experience are merging into one continuous customer-understanding system: listening never stops, products ship weekly, and behaviour change becomes a designed system instead of a campaign calendar. The organisations whose data, customer profiles and architecture were ready before the shift began will compound an advantage the rest cannot buy back. The window to get ready is roughly the next eighteen months.

Ready or Not is a practitioner's guide to that rewiring. It follows Klarna's public course correction, LEGO's fan-powered product pipeline and Marriott's bet on an agentic mesh, including what did not work, because a map with only the wins on it is not a map. Nothing here is a template. Everything here is a question worth asking on Monday.

Inside, you will learn how to:

- Replace the research project with a customer loop that never stops
- Run behaviour change as a system, not a campaign calendar
- Diagnose your readiness honestly across data, customer profiles and architecture
- Spot the work that exists only to coordinate the organisation with itself
- Redraw decision rights so the people closest to the customer decide
- Onboard AI agents like new employees: a role, an outcome and clear limits to their authority
-Measure what the market still rewards, not what the dashboard has always shown

And then there is the part no agent can take from you. Once the system runs, the leader's job is not less work but different work: setting the boundaries the system runs within, and deciding what your organisation refuses to automate.

Jesper Bielenberg Vestergaard has spent more than 20 years leading digital and product work at Saint-Gobain, FIFA and TV 2 Danmark, translating customer insight into measurable revenue growth. He writes from inside the change, not above it.

The question is not whether your organisation is ready. It is whether you find out in time.

Jesper Bielenberg Vestergaard has spent more than twenty years shaping digital products and platforms at FIFA, Saint-Gobain, Nordea Bank, Maersk and TV 2 Danmark, from global fan ecosystems and luxury personalisation to B2B commerce and pan-Nordic banking. He has led international teams across the Nordics and Switzerland.

Today he is Head of Product and Technology at Projekt Y, an AI-native news startup where he leads the development of both the news product and the technology underneath it. The brief is hands-on. His days move between deciding which AI models earn a place in the newsroom and which do not, designing the production lines that turn raw sources into publishable stories, and running AI on the company's own servers instead of renting it from the big providers. By letting swarms of smaller models work together as a team, backed by a graph database that maps how people, events and facts connect, the setup he leads has outperformed the leading commercial models on specific newsroom tasks.

What he learns from making AI work in a startup every single day, he brings to a bigger question: how established organisations can build, govern and scale AI-native products.

Jesper lives with his wife in Copenhagen.
